In Malaysia today, commission, platform fees, affiliate and vouchers on Shopee or TikTok Shop can take 20 to 25% of GMV, and digital marketing another 7 to 15%. If net margin is only 12 to 15%, why not move customers to your own Shopify site? I think we ask the wrong question. Not why marketplaces are so expensive, but how much it would cost to get the same customer without them. D2C saves the commission but you buy all your traffic; at a realistic 3x ROAS, RM33 of every RM100 goes to ads before payment, fulfilment, service, content and technology. It's like paying premium rent at Pavilion or Mid Valley because the traffic is already there. The 20-plus percent buys traffic, discovery, trust, payments, reviews, logistics and customer acquisition. Shopee is an intent platform; TikTok is discovery, entertainment and commerce, so TikTok LIVE is partly media. Over the past 12 months our TikTok operation had about 513.7 million product impressions, over 15.5 million unique product-page visitors, over 818,000 orders and about 453,000 customers. Valuing TikTok as GMV times margin underestimates it, since last-click attribution misses the journey. So it's not marketplace versus D2C; you need both. Marketplaces win the first customer; CRM, WhatsApp, membership, website and stores keep the relationship. Never depend 100% on a platform. 如果再加 digital marketing,可能又是另外 7%–15%。
假设你的生意最后 net profit margin 才 12%–15%,你自然会问:
这样为什么还要做?
为什么不要自己开一个 Shopify,customer 全部带去自己的 website,不是更好吗?
以前我也会这样想。
但这几年自己做 consumer brand、marketplace、D2C,再帮其他 brands 做电商之后,我慢慢觉得,我们可能问错问题了。
真正应该问的不是:
Marketplace 为什么这么贵?
而是:
如果不用 marketplace,我拿到同一个 customer,到底要花多少钱?
省掉 20% 多,customer acquisition 也不会免费
比如一个 fashion brand 自己做 D2C。
你没有给 Shopee 或 TikTok 20% commission,但 traffic 要自己买。
Meta、TikTok、Google、creator,全部都是钱。
如果一个 campaign 做到 5x ROAS,看起来非常漂亮。RM100 sales,大概 RM20 advertising。
但问题是,一旦开始 scale,我自己不会拿 5x、6x ROAS 去做长期 financial model。
如果用比较现实一点的 3x ROAS 算:
RM100 sales,大概已经 RM33 是 advertising。
还没有算 payment gateway、fulfilment、customer service、content、technology。
所以你省掉 marketplace 的 20% 多,不代表 customer acquisition 就免费。
这个其实很像开实体店。
为什么品牌愿意付很贵的租金去 Pavilion、Mid Valley?
因为 traffic 已经在那里。
你当然可以去租一间便宜很多的 standalone shop,但从那一刻开始,traffic 就变成你自己的问题。
Marketplace 也是一样。
你给的那 20% 多,不单单是在付一个 transaction fee。
某种程度上,你是在买 traffic + discovery + trust + payment infrastructure + reviews + logistics ecosystem + customer acquisition。
Shopee 是 intent,TikTok 是 discovery
尤其 Malaysia 更明显。
Shopee 很像一个 intent platform。
Consumer 已经大概知道自己想买什么,进去 search、compare、看 review、看 voucher,然后下单。
TikTok 就有一点不一样。
它更像 discovery + entertainment + commerce。
一个人可能本来根本没有想买衣服,只是在刷 video,看到一个 creator、一个 LIVE、一个 host 穿到好看,才突然产生 demand。
这也是为什么我越来越觉得,TikTok LIVE 不能只用 GMV 来看。
它某种程度也是 media。
我们自己过去 12 个月 TikTok operation 的数据,大概有:
513.7 million product impressions。 超过 15.5 million unique product-page visitors。 超过 818,000 orders。 大概 453,000 customers。
我当然不能说 513 million impressions 全部都是 LIVE 带来的,也没有办法计算每一个 impression 最后值多少钱。
但如果我只是拿 TikTok GMV × net profit margin,然后说:
「这个就是 TikTok 给我的价值。」
我觉得一定低估了。
一个 consumer 今天看到你的 LIVE,没有买。
明天又看到一个 short video。
后天 search 你的 brand。
再过一个星期可能走进你的 physical store。
传统 last-click attribution 很难把这些全部算进去。
两个都要
所以我现在越来越不喜欢讨论:
Marketplace vs D2C,哪一个比较好?
我觉得两个都要。
Marketplace 帮你拿到 first customer。
自己的 CRM、WhatsApp、membership、website、physical store,再慢慢把 customer relationship 留下来。
尤其一个新品牌,最难的通常不是第二次卖给 customer。
而是:
第一次怎样让一个完全不认识你的人愿意买你的东西。
这也是为什么,我觉得 marketplace 抽 25% 本身未必是最大的问题。
真正的问题是:
你付了这 25%,但你根本不知道自己买到了什么。
如果付 25% 可以帮你 acquire 新 customer、增加 search、增加 brand awareness、增加 offline traffic,甚至建立未来几年的 repeat customer,这个 calculation 就完全不同。
当然,我也绝对不会建议一个品牌 100% dependent on marketplace。
Platform 可以改 commission,可以改 algorithm,可以改 voucher,可以改 policy。
所以长期还是要有自己的 customer relationship。
但至少我现在看 marketplace,不再只是把它当成一个 sales channel。
它其实也是一个 distribution channel、customer acquisition channel,甚至 media channel。
顺便简单介绍一下自己
