当大家都已经很快,谁可以让消费者觉得你更值得

A few years ago SHEIN's real-time retailing model was hyped as the ultimate answer for fashion: small batches, test and reorder, real-time data and thousands of new styles a day, turning inventory risk into an internet-style product loop. Revenue grew to US$32.1 billion in 2023, US$38.8 billion in 2024 and US$41.9 billion in 2025, and valuation once neared US$100 billion. But its Hong Kong IPO filings show growth slowing fast, from 41% to 21% to 8%, then 1.1% in Q1 2026. Net profit fell from US$3.4 billion to US$2.06 billion despite higher revenue, operating margin dropped from 3.9% to 2.9%, and valuation fell to about US$27 billion. SHEIN's advantages were being first to small batch and real-time data, China's supply chain, and de minimis duty-free parcels. Now Temu, TikTok Shop and Amazon copy the model, the US ended the relevant exemption for low-value Chinese parcels, Europe is tightening, and SHEIN's US revenue fell about 14% in Q1 2026. The engine didn't break; the world around it changed. ZARA did something else: fast in the back end, increasingly premium up front, with Steven Meisel campaigns, supermodels, a two-year John Galliano collaboration and bigger flagships. Inditex's 2025 revenue grew only 3.2% to 39.9 billion euros, but net profit rose 6% to 6.2 billion with a 58.3% gross margin. 几年前,SHEIN 这种 RTR(Real-Time Retailing)模式被吹上天。

那时候大家讲 fashion retail,最常听到的就是 small batch、test and reorder、real-time data、algorithm、direct from factory。SHEIN 把传统服装行业最痛的库存问题,变成了一套很像互联网产品的玩法:先小量上,卖得动就补,卖不动就停,每天几千个新款,靠数据去判断 demand,而不是靠 buyer 一次过押一大批货。

当时很多人会觉得,这可能就是 fashion retail 的终极答案。

SHEIN 也确实很夸张。2023 年 revenue US$32.1 billion,2024 年 US$38.8 billion,2025 年 US$41.9 billion。

几年前估值甚至接近 US$100 billion,几乎被当成下一代全球零售巨头。

SHEIN 的 engine 没有坏,外面的世界变了

可是最近看到它准备香港 IPO 公开出来的数据,就开始有一点不一样了。

Sales 没有掉,问题是 growth 掉得很快。2023 年还增长 41%,2024 年 21%,2025 年只剩 8%,到了 2026 Q1,只剩 1.1%。

Profit 也开始有压力。2024 年 net profit 还有 US$3.4 billion,2025 年 revenue 继续增长,net profit 却跌到 US$2.06 billion。2026 Q1 报了 US$99 million net loss,当然里面有 preferred shares fair-value adjustment 的会计影响,本业不是真的突然亏掉,但 operating margin 从 3.9% 掉到 2.9%。

估值也跌到 US$27 billion。

以前 SHEIN 有几个非常大的优势。

第一,别人还不会的时候,它已经把 small batch、real-time data、快速补单做到极致。

第二,它吃到中国供应链的效率。

第三,它又刚好遇到一个很适合自己的 global trade structure。中国小包裹直接寄给美国消费者,过去很多时候可以利用 de minimis 免税待遇,传统 importer、warehouse、retailer 中间很多成本都被绕掉。

可是现在这些东西开始变了。

Temu、TikTok Shop、Amazon 都开始学这一套,small batch 和 algorithmic merchandising 已经没有以前那么稀有。美国取消中国低价值包裹的相关免税待遇,欧洲也开始收紧。SHEIN 美国 revenue 在 2026 Q1 已经 YoY 下跌大约 14%。

所以不是 SHEIN 的 engine 坏了,而是 engine 外面的世界变了。

ZARA:后台继续快,前台越来越贵

这时候再看 ZARA,就很有意思。

因为当 SHEIN 把「快」和「便宜」做到极致的时候,ZARA 没有跟它一起疯。

如果 SHEIN 一件衣服卖 US$10,ZARA 也跟着一直降价,我觉得今天可能会很辛苦。ZARA 做的反而是另外一件事:后台继续快,前台越来越贵。

它原本最强的 supply chain 没有丢。还是快速看数据、少量上货、卖得动就补、卖不动就停。这个能力最重要的从来不是「新品很多」,而是减少 inventory risk,减少 markdown,最后保护 gross margin。

但是前台开始完全不一样。

现在 ZARA 的 campaign 越来越像 luxury brand,找 Steven Meisel,找一整批 supermodel,今年又跟 John Galliano 做两年合作。旗舰店越来越大,也越来越像 premium fashion space,不只是卖衣服,还有 private shopping area、content studio,甚至 cafe。

它其实不是突然变成 luxury,而是不断把 perceived value 往上推。

今天 ZARA 卖的还是 mass fashion,可是消费者看到的时候,不希望觉得它是 cheap clothing,而是觉得这个价钱看起来比实际价值更贵。

这件事很重要。

因为 2025 年 Inditex revenue €39.9 billion,只增长 3.2%,其实比 SHEIN 的 8% 还慢,可是 net profit €6.2 billion,还增长 6%,gross margin 做到 58.3%。

这就说明一件事:当公司已经很大以后,真正重要的未必只是 sales 还可以长多快,而是每一块 sales 最后可以留下多少钱。

基本功不再自动等于护城河

回头看几年前大家追捧 SHEIN,其实也没有错。

Small batch、test and reorder、real-time retail,这些到今天还是非常重要,甚至已经重要到变成整个行业都必须会的基本功。

只是当所有人都慢慢学会以后,它就不再自动等于护城河。

大家都会用 data,都会小单,都会快速补货,都会投 TikTok、Meta,都会找中国供应链。到最后又会回到很传统的问题:

为什么消费者要买你? 为什么一样的衣服,你可以卖贵一点? 为什么别人要 discount,你不用? 为什么消费者下个月还会回来?

把 SHEIN 和 ZARA 放在一起看,我觉得很有意思。

SHEIN 这几年把 efficiency 做到了一个时代的极致,但也开始发现,当 competition、traffic、tariff、regulation 全部一起上来,单靠 efficiency 不一定可以一直撑住 valuation 和 margin。

ZARA 则是在做另外一件事。

它没有放弃快,反而把「快」藏在后台,然后把品牌、设计、门店体验和 aspiration 放到前台。

以前大家都在问,fashion retail 怎样可以更快。

现在可能已经进入下一题了。
