零售寒冬,最重要的是不要出局

August 2026 was a fairly dark month for Malaysian retail. In a round of quarterly results, Parkson, Padini, Senheng, Berjaya Food, Bonia, Asia Brands and Carlo Rino all reported losses, while MR DIY, AEON and Focus Point still made money. Fashion, department stores and discretionary retail are clearly struggling. If even listed companies with decades of brand, supply chain and capital lose money, why do startups think it won't happen to them? Retail history is full of this. Adidas went through high inventory, heavy discounting and the Yeezy fallout; under Bjørn Gulden it bought less, cut inventory by nearly 1.5 billion euros in 2023, discounted less and fixed product, and operating profit went from 268 million euros to 1.34 billion in 2024. Marks & Spencer struggled for years and slowly closed or moved stores, narrowed its range and refocused on core products, quality and value, with the idea of protecting the magic of M&S and modernising the rest. Topshop didn't make it: Arcadia fell behind online and digital, lost relevance, entered administration in 2020, and the brand went to ASOS. When conditions worsen, retail returns to basics: does anyone want the product, is the price worth it, does inventory move, is margin enough, do stores really make money, is online acquisition cost reasonable, is there enough cash to reach the next round. Stay at the table, because business has cycles and when the next round comes, you'll still be there.

2026 年 8 月,应该算是马来西亚零售业蛮黑暗的一个月。

这几天看了一轮上市公司的 quarterly result。

Parkson,一个 quarter 做 RM505 million,亏 RM14.6 million。

Padini,RM366 million,亏 RM9.6 million。

Senheng,RM236.7m,亏 RM1.6m。

Berjaya Food,RM130 million,亏 RM64.6 million。

Bonia,RM82 million,亏 RM5.6 million。

Asia Brands、Carlo Rino 也都亏。

当然,不是整个 retail market 都在亏。MR DIY、AEON、Focus Point 这些还是赚钱的。但一排看下来,尤其 fashion、department store、discretionary retail,确实不容易。

其实也不要开玩笑啦,还轮不到我们这些 startup 去教上市公司的大老板怎样做生意。

这些公司很多做了几十年,有品牌、有经验、有供应链,好的 retail location 很早就拿了,租金可能还是我们今天拿不到的价钱。上市公司融资渠道也比我们多,真的遇到问题,还有 balance sheet、bank、capital market 可以撑。

可是如果连他们都会亏,我们这些新创公司反而更应该问自己一句:

凭什么觉得自己不会遇到?

Adidas、M&S 和 Topshop

其实零售的历史一直都是这样。

Adidas 前几年也经历过一段很难受的时间。库存太高、discount 太多、品牌 momentum 出问题,再加上 Yeezy 事件。

后来新 CEO Bjørn Gulden 上来,也没有什么神奇魔法。

少买一点货、把库存降下来、少一点 discount、重新把产品做好,也把 retail partners 顾回来。

2023 年 Adidas inventory 一年减少接近 €1.5 billion;到了 2024 年,operating profit 从 €268 million 回到 €1.34 billion。

英国 Marks & Spencer 更经典。

它不是跌一年两年,而是折腾了很多年。老店太多、店太大、产品不够集中,online 又要追。

后来也是慢慢来。

该关的店关,该搬的搬,product range 收窄,把钱重新放回 core products、quality、value,还有真正有生产力的店。

他们有一句话我很喜欢:

Protect the magic of M&S, modernise the rest.

不是把 M&S 变成另外一间公司,而是先搞清楚,顾客到底为什么还要来 M&S。剩下那些不赚钱、不适合这个年代的东西,再慢慢改。

当然,也不是每一个品牌都有机会回来。

Topshop 当年多厉害。

Oxford Street flagship、Kate Moss、年轻人排队买,在英国 high street 几乎代表了一个年代。

可是后来 Arcadia 没有跟上 online、digital marketing 和消费者的变化,品牌慢慢失去 relevance,店又太多。

COVID 只是最后一脚。

2020 年整个集团进入 administration,Topshop 最后连自己的店都没有留下来,品牌卖给了 ASOS。

环境一差,全部东西就浮出来了

其实也不是哪一个老板比较厉害,或者谁做错了什么。

每一次环境变差,零售最后都会被逼着回到几个最基本的问题。

产品还有没有人要? 这个价钱,顾客还觉得值不值得? 库存转不转得动? 毛利够不够? 店到底赚钱,还是只是看起来很大? Online 的 customer acquisition cost 合不合理? 最后赚回来的现金,够不够你撑到下一局?

市场好的时候,这些问题很容易被 growth 盖过去。

Sales 一直涨,多开几间店好像没什么;inventory 多一点也不要紧;多请一点人、多花一点 marketing,好像迟早都可以靠增长解决。

环境一差,全部东西就浮出来了。

做零售其实也没有什么绝招走天下。

有时候就是收一点、慢一点,把库存处理好,把 margin 顾好,把顾客顾好。

该关的关,该试的还是继续试。

Adidas 这样走回来,M&S 也是这样慢慢走回来。

搞得过,就是 turnaround。 搞不过,可能就是当年的 Topshop。

创业其实也是一样。

最近我一直重复一句话:

留在牌桌上。

不是因为留在牌桌上就一定会赢,而是生意本来就有周期。

Online 有 online 的寒冬,offline 也有 offline 的寒冬。

这一轮市场不好,你不一定要证明自己有多聪明。

很多时候,最重要的事情只是把公司顾好,不要出局。

因为等下一轮来的时候,你还在。
