RM500k 是你的 risk capital,不是你的 spending target

I strongly discourage gambling, but Dana White's story is interesting. In 2001 the Fertitta brothers bought a struggling UFC for about US$2 million and Dana White ran it, building it into one of the world's biggest fight promotions. When UFC sold for more than US$4 billion in 2016, he reportedly held about 9%, worth around US$360 million before tax, and stayed on to run it. He is also a famous Las Vegas high roller, and he has a crude rule: double your money, then get out. Why? Because the most dangerous sentence in a casino may be I'm prepared to lose 2,000. It sounds like risk management, but it quietly sets your stop condition at zero. Behavioural economics calls this mental accounting: the 2,000 moves into a casino money account, and losing 500 stops hurting. The valuable idea isn't gambling technique but pre-commitment: set your rules before entering an emotional, uncertain environment, with clear termination conditions for both losing and winning. The same applies to startups. If you say you'll test a project with RM500k and stop only when it's gone, you've just moved to a bigger casino. Real risk management defines in advance what evidence means continue, stop or double down, perhaps testing a hypothesis with RM50k first. RM500k is your risk capital, not your spending target. Before preparing the money, ask what you are trying to prove with it.

先声明,我非常不鼓励赌博。

不过刚才看到 Dana White 的故事,我觉得非常有意思。

Dana White 是 UFC 最核心的人物之一。2001 年,Fertitta 兄弟以大约 US$2 million 买下当时还在挣扎的 UFC,Dana White 负责经营,后来一路把 UFC 做成全球最大的格斗赛事之一。2016 年 UFC 以超过 US$4 billion 被收购,Dana White 当时大约持有 9%,据报道单是这一笔就给他带来约 US$360 million 的税前收入。不过他没有就此离开,继续留下来掌舵 UFC。

而 Dana White 另外一个很出名的身份,就是 Las Vegas 的超级 high roller。他非常喜欢玩 blackjack,后来主要玩 baccarat,下注可以大到一手几十万美元。Forbes 跟拍他时,就记录过他连续下 US$300,000,一轮下来赢了 US$1.1 million,然后直接起身走人。

他讲过一个我觉得很有意思的行为策略,大意很粗暴:

Double your money, then get the fuck out.

「我今天准备输 2,000 块」

为什么?

因为去赌场最危险的一句话,可能就是:

「我今天准备输 2,000 块。」

这句话听起来很理智,好像已经做好 risk management。但其实你一讲出这句话,大脑很可能已经悄悄把自己的 stop condition 设成了 0。

你拿 2,000 进去,赢到 3,000,不走。掉回 2,500,不走。回到 2,000,你告诉自己:「没关系,我本来就准备输这 2,000。」剩 1,000,你还是会觉得:「还有 1,000 可以玩。」

最后真的到 0,你才走。

所以「我准备输 2,000」,很多时候根本不是风险管理,而是在告诉自己:只要还没有输光,我就可以继续。

行为经济学里面有一个概念叫 Mental Accounting,心理账户。

当你说「这 2,000 是准备输的钱」,你的大脑其实已经把它从自己的资产里面切出来,重新放进一个叫做 casino money 的账户。

平时莫名其妙掉了 500 块,你会很痛。但在赌场里面,2,000 输到剩 1,500,你反而会想:

「没关系,我还有 1,500 可以玩。」

钱没有变,变的是你给这笔钱的定义。

我觉得 Dana White 这个讲法最有价值的地方,不是什么赌博技巧,而是 Pre-commitment——预先承诺。

在进入一个高情绪、高不确定性的环境以前,先把自己的规则定好。

如果我拿 2,000 出来,我真正要设定的不是「最多输 2,000」,而是:

输 500,我走;赢 1,000,我也走。

你要有一个非常清楚的 termination condition。

什么情况继续,什么情况停止,什么情况离场。

当然,从概率学来说,最好的赌场策略还是不要赌。只要赌场长期拥有 house edge,你坐得越久、下注次数越多,概率最终越站在赌场那一边。

你只是换了一个更大的赌场

但我真正想讲的,其实是创业。

很多创业者开始一个 project 的时候也会说:

「这个项目我准备拿 RM500k 来试,最坏就是亏掉 RM500k。」

听起来很有纪律,好像自己已经把 risk 控制好了。

但如果你的 termination condition 是:

RM500k 烧完才停,

那它跟赌场里面说「我准备输 2,000」其实是一模一样的。

你只是换了一个更大的赌场。

真正的 risk management,不应该只是告诉自己「我最多可以输 RM500k」,而是应该在 RM500k 还没有烧掉以前,就先想清楚:

什么 evidence 出现,我继续? 什么 evidence 一直没有出现,我停止? 什么结果出现,我应该加注?

比如 RM500k 是我的 risk capital,不代表我要把 RM500k 全部烧完才知道答案。

我可能先用 RM50k 去验证一个 hypothesis。如果数据出来是对的,我继续;再投入 RM100k。如果 customer response、unit economics、repeat rate 都越来越好,我才继续加注。

反过来,如果做了几轮实验,该出现的 evidence 一直没有出现,那剩下的钱就不应该因为「反正我准备亏 RM500k」而继续烧下去。

RM500k 是你的 risk capital,不是你的 spending target。

这两件事差非常远。

创业最危险的,有时候不是我们敢冒险,而是我们根本没有认真定义过什么叫成功、什么叫失败、什么时候应该停。

尤其项目做久了以后,团队已经请了,产品已经做了,钱已经花了一半,我们就越来越容易告诉自己:

「再试一下。」

「都做到这里了。」

「反正这 RM500k 本来就准备亏的。」

然后一直做到 RM500k 真的归零。

创业之前除了问:

「我可以承受多少损失?」

更重要的问题应该是:

「我要看到什么,才值得继续?」

如果这个问题都答不出来,那可能我们真正应该做的,不是先准备 RM500k。

而是先认真想清楚:

我到底想用这 RM500k,证明什么?
