AI 时代,责任感变成了优势

Why do some companies with people, money and resources find it so hard to move one step forward? Often not for lack of ability. Everyone can explain clearly why something isn't their responsibility: waiting for management, another department, out of scope, already submitted. Everyone has an answer, but nothing moves. Kai-Fu Lee recently talked about the DRI, the Directly Responsible Individual, a concept used at Apple under Steve Jobs: many people can take part, but one person is responsible for pushing it to a result. In the AI era this becomes interesting. AI can produce proposals, reports, analysis and content quickly, but someone still has to own whether the direction is right, whether customers buy, and what to do next if it fails. You can't say in a meeting that AI told you to do it. Responsibility, something we've heard about since childhood, turns out to be a real edge. Yet some corporate cultures train people to protect themselves: CC everyone, get approvals, define scope, and punish those who try and fail. The people worth developing will use AI to get work done and own the result. Companies must give them authority, resources and room to fail. If your value is only forwarding tasks, carrying answers back and explaining why problems aren't yours, how long can that role last?

为什么有些公司明明有人、有钱、有资源,可是要往前走一步,却可以那么难?

很多时候,也不是里面的人没有能力。大家学历很好,经验丰富,讲话也很有条理。但谈到最后,每个人都可以很完整地解释,为什么这件事情不是他的责任。这个要等 management,那个是另一个 department,这个不在我的 scope,那个已经 submit 了。每个人都有交代,但事情就是没有往前。

最近看到李开复谈到 DRI,Directly Responsible Individual,意思就是直接负责人。这个概念在 Steve Jobs 时代的 Apple 就已经被使用。说白了,一件事情可以有很多人参与,但必须有一个人负责把它推动到有结果。过程中要协调什么、遇到问题怎样解决、结果不好接下来怎样改,都要有人持续跟进,不能一句“我的部分已经做完了”就结束。

放到 AI 的年代,我觉得这个概念突然变得很有意思。因为 AI 越来越会做东西,proposal、report、data analysis、content,很多以前需要一个团队花几天完成的工作,现在很快就可以交出来。但交出来之后呢?方向对不对?顾客有没有买单?有没有赚到钱?没有效果,谁继续想办法?总不能最后在 meeting 里面说,不关我的事,是 AI 叫我这样做的。

我竟然没有想到,责任感这个从小听到大、听起来那么普通的东西,在 AI era 竟然会变成一个那么重要的优势。以前我们看一个人,很容易看他懂什么、会做什么。现在 AI 能做的越来越多,一个人愿不愿意对结果负责,反而越来越能看出差别。

但一些 corporate 的文化,偏偏在训练大家怎样保护自己。Email 要 CC 齐,approval 要拿齐,scope 要写清楚。这些当然有用途,但如果最后只剩下证明“我没有做错”,就很容易听到那句:“你要的东西我已经做给你了,你还要我怎样?”听起来没有错,但事情也就停在那里了。当然,如果主动尝试失败了要被追究,什么都不做却可以安稳升职,久而久之,大家自然会越来越会打太极。

这种感觉,在一些大企业,甚至一些接班的创业二代身上非常明显。资源比上一代创业时多了,却少了那种愿意试、愿意 venture、遇到问题继续找路的劲。大家守好自己的位置,完成被交代的东西,至于公司能不能再往前,好像变成别人的事情。

以后真正值得培养的人,是那些能用 AI 做事,同时愿意把结果接起来的人。赚钱了,知道为什么赚;亏钱了,愿意面对哪里判断错、接下来怎样改。公司当然也要给他权限、资源和试错空间,不能什么都不让他决定,最后却叫他背完所有锅。但当这些条件具备了,他会不会主动多走一步,这就是责任感的差别。

未来一个人配上 AI,可能可以完成以前一个小团队的工作。如果你的价值只剩下把任务转出去,把答案搬回来,再解释为什么出了问题与你无关,那这个位置还能维持多久?
