当 Marketplace 佣金越来越贵,还适合经营吗?

Over the past two years Shopee and TikTok Shop have raised fees several times. In August 2024, Malaysia's competition commission recorded Shopee commissions rising by about 3 percentage points, and TikTok Shop by about 4.8 a month later, with transaction, programme and platform support fees added on top. For a RM100 fashion order, platform cost alone is now about RM19 to RM23 before ads, affiliate commission and vouchers, so a total cost above 30 percent is no surprise. Is it still worth it? Yes. Customers are already there, and platforms handle traffic, payment, logistics, reviews and trust. The real question is whether you have mistaken the marketplace for your whole business. If you pay commission, ads, affiliate and discounts every time a customer comes back, your acquisition cost never really falls. On a RM100 order, contribution may be only RM15, and slightly higher ads or returns can wipe it out. Growth without contribution margin often just means more activity. We think of it this way: marketplace is traffic, brand is demand, CRM is retention, supply chain is margin. Use marketplaces for traffic and demand, but don't let their economics control your business model.

最近整理 Malaysia marketplace 的费用。

过去两年,Shopee 和 TikTok Shop 都调整了好几轮收费。2024 年 8 月,MyCC 记录 Shopee 各品类 commission 上调约 3 个百分点;一个月后,TikTok Shop 平均也调整了约 4.8 个百分点。

之后还有 transaction fee、programme fee、platform support fee,一层一层加上去。

以 Fashion 为例,现在一张 RM100 的订单,在还没有算 Ads、Affiliate commission 和 seller-funded voucher 之前,基本 platform cost 已经大约是:

  • Shopee:RM19.44–RM22.68
  • TikTok Shop:RM18.90 左右

如果参加部分 platform programme,某些情况下还会去到 RM20 多。

所以大家常说 marketplace cost 已经超过 30%,严格来说,不是 Shopee 或 TikTok “抽 30% commission”。

但 commission + transaction fee + programme fee + Ads + Affiliate + Voucher 全部加起来,实际 cost 超过 30%,已经一点都不奇怪。

那么问题来了:

我的答案还是:要。

因为 Shopee 和 TikTok Shop 今天仍然聚集了非常大的 consumer demand。

顾客已经在那里。

平台帮你解决 traffic、payment、logistics、review、trust。一个新产品要 test,一个爆款要 scale,一个慢款要 clear inventory,marketplace 还是非常强的渠道。

所以问题从来不是“要不要离开 marketplace”。

真正的问题是:

你有没有把 Marketplace 当成了整个 Business?

以前很多公司确实可以这样做。

开一个 Shopee 店、开 TikTok Shop、买 Ads、找 Affiliate,把 GMV 做起来,基本上就是整个 online business。

但今天如果每一次顾客回来买东西,你都重新付一次 commission、Ads、Affiliate 和 discount,那其实你的 customer acquisition cost 从来没有真正下降过。

这也是为什么做电商不能只看 GMV。

一个 RM100 的订单,假设 product cost RM50,platform fee RM20,Ads + Affiliate RM10,fulfilment 和 operation RM5,最后真正留下来的 contribution 只有 RM15。

GMV 从 RM1 million 做到 RM5 million,看起来很爽。

但如果 Ads 再贵一点、discount 再深一点、return rate 再高一点,RM15 很容易变成 RM5,甚至直接亏钱。

Growth without contribution margin,很多时候只是把 activity 做大了。

我们怎样看一门电商生意

我们现在是这样看一门 e-commerce business 的:

Marketplace = Traffic

Shopee 和 TikTok 帮你接触已经存在的 demand。

Brand = Demand

有一天顾客不是 search “RM29 shirt”,而是直接 search 你的名字。

CRM = Retention

第一次成交可以发生在 marketplace,但你需要有能力把一次交易,慢慢变成长期关系。

Supply Chain = Margin

采购、库存周转、product planning 做得越好,你才有足够 margin 去承担越来越贵的 distribution cost。

所以 Marketplace 当然还是要做,而且我觉得还要做得更强。

只是经营的思维应该开始改变。

利用 Shopee 和 TikTok 获得 Traffic 和 Demand,但不要让整间公司的 Business Model,被 Shopee 和 TikTok 的 Economics 控制。

Marketplace 应该是你的渠道。不应该成为你的命运。
