Cotton On 那一排 Italy 90:How late can I decide?

At Cotton On's checkout I found a clearance pile from their FIFA World Cup collection. The design was nice; the buyer must have a headache. But it isn't really the buyer's fault. The 2026 World Cup started in June, and Italy only confirmed elimination after the European play-offs in March. A retailer the size of Cotton On must plan licensing, design, samples, factory slots, production, shipping and distribution six months to a year ahead. When the buyer chose Italy 90, it was a reasonable call: four-time champions, a classic tournament, retro jerseys in fashion. The real mistake wasn't choosing Italy, but committing so much inventory before the outcome was known. Traditional buying is forecasting, but information now moves faster than supply chains. Instead of forecasting better, ask whether you can decide later: design early, lock licences, fabric and factory capacity, but buy deep only for qualified teams with big fan bases, buy small for the uncertain ones, then chase using search, social, pre-orders and sell-through. Producing later may cost RM35 instead of RM30, but if the RM30 piece ends up at RM19.90 in clearance, the RM35 one is cheaper. Count the cost of being wrong. Supply chains used to ask how cheap can I produce; they should ask how late can I decide. Small bet, observe, update, chase winners, cut losers.

周末去逛街,经过 Cotton On 的时候,在 Cashier 前面看到一堆衣服正在 Clearance。

本来没有特别注意,走近一点才发现,原来是他们之前做的 FIFA World Cup Collection。

我就顺手翻了一下。

USA 的,没剩多少。

France 98 的,也卖得七七八八,很多 Size 已经没有了。

然后我看到 Italy 90 剩一大堆。

设计其实蛮漂亮的,就是把 1990 年意大利世界杯的元素重新拿出来做成 Retro Jersey。

问题是——

Italy 今年根本没有进 World Cup。

更有趣的是,Italy 那一区的 Size 特别齐。

S、M、L、XL 都还在。

做 Fashion 久了,看到这种东西,第一个反应已经不是「这件衣服好不好看」,而是:

这个 Buyer 应该很头痛。

真正的 Mistake 不是选错国家

不过其实也不能完全怪 Buyer。

因为这里面其实有一个很有趣的 Merchandising 问题。

2026 World Cup 是 6 月开始,但 Italy 一直到 3 月踢完欧洲区附加赛,才正式确定无缘世界杯。

问题来了。

一个像 Cotton On 这么大的 Fashion Retailer,不可能等到 3 月才决定要不要做 World Cup Collection。

FIFA Licensing 要谈,Design 要做,Sample 要确认,Factory 要排期,Production、Shipping、Distribution,最后还要把货铺到不同国家的门店。

所以很多 Merchandise Planning,可能半年前,甚至一年前就已经开始了。

当 Buyer 决定做 Italy 90 的时候,其实 Italy 还没有出局。

而且如果站在当时来看,这个决定甚至是对的。

Italy 是四届世界杯冠军,Football Culture 够强,Italy 90 又是非常经典的一届世界杯。再加上 Retro Football Jersey 这几年本来就在流行。

France 98 可以做。USA 可以做。Italy 90 为什么不可以?

这个 Case 真正的 Mistake,并不是:

为什么 Buyer 会选 Italy?

而是:

当一个结果还没有确定的时候,为什么这么早就把那么多 Inventory Commit 下去?

这两个问题其实差很多。

传统 Fashion Buying 很大程度上是在做 Forecast。

Buyer 今天坐在办公室,要猜半年以后什么会流行、什么颜色会卖、哪个国家会受欢迎,然后根据上一季 Sales、历史数据和自己的经验,做一个 Forecast,接着下 PO。

问题是,今天资讯变化的速度,已经比传统 Supply Chain 快太多了。

Italy 3 月才确定出局,World Cup 6 月就开始。

短短三个月,消费者对这件衣服的 Demand 已经可以完全不一样。

France 在踢世界杯,每一场比赛、每一个进球、每一次媒体报道,都在帮 France 98 的 Retro Jersey 免费做 Marketing。

USA 更不用说,Host Country 本身就有很强的情绪和 Attention。

但 Italy 一出局,衣服没有变,设计没有变,FIFA Logo 没有变。

只是消费者突然少了一个现在非买不可的理由。

Cost of Being Wrong

未来 Fashion Retail 很重要的一件事情,不一定是把 Forecast 做得越来越准。

而是要重新思考:

我们可不可以不要这么早做决定?

比如 World Cup Collection,设计可以一年前开始做,License 可以先谈,Fabric 可以先锁,Sample 可以先准备,甚至 Factory Capacity 都可以先 Reserve。

但是 Inventory 不一定要一次全部生产出来。

已经确定参赛、Fan Base 又大的国家,可以 Buy Deep。

还没有确定 Qualification 的传统强队,可以先 Small Buy。

等 Qualification 确定以后,再根据 Search、Social Media、Pre-order、店铺 Sell-through,决定追哪一些款。

可能后面生产每件贵 RM3。可能 Shipping 贵一点。甚至可能需要 Air Freight。

传统 Buyer 看起来,会觉得这样 Gross Margin 不够漂亮。

但我觉得今天应该多算另外一个数字:

Cost of Being Wrong。

一件衣服提前半年生产,成本 RM30;等 Demand Confirm 以后才生产,可能 RM35。

看起来 RM30 比较便宜。

可是如果 RM30 那件最后只能丢去 Clearance 卖 RM19.90,RM35 反而可能是更便宜的 Supply Chain。

未来供应链一个很重要的价值,不只是 Cheap,而是 Flexible。

过去的 Supply Chain 追求的是:

How cheap can I produce?

未来可能越来越应该问:

How late can I decide?

因为决定得越迟,你拥有的 Information 就越多。

而 Information 本身,其实是有价值的。

三个月前,你不知道 Italy 能不能进 World Cup。三个月后,你知道了。

一个星期前,你不知道哪一款会爆。一个星期后,你已经看到 Sell-through。

今天甚至 Search Volume、TikTok Content、Google Trend、Marketplace Conversion、Live Streaming Data,全部都可以变成实时的 Demand Signal。

问题反而是,我们的 Information 已经来到 2026 年了,很多公司的 Merchandising System,还停留在「一年前开 Planning Meeting,猜一年后消费者要什么」。

从「我知道了」到「我可以改变决定」

这可能才是最值得思考的地方。

以前一个厉害的 Buyer,是很会猜。

可以提前半年告诉你:「这个会爆。」

未来一个厉害的 Retail Company,我觉得不一定需要每一次都猜对。

它真正需要的是:

Small Bet → Observe → Update → Chase Winners → Cut Losers。

先下注一点。

市场给你新的 Information,再调整。

卖得好,马上 Chase。

卖不好,马上停。

因为做生意,我们永远不可能预测所有事情。

Italy 是四届世界杯冠军,一年前谁敢百分之百告诉你,它一定进不了 World Cup?

所以真正的问题,从来不是:

How can we predict the future better?

而是:

How can we build a business that can react faster when the future turns out differently?

周末在 Cotton On 看到的那一排 Italy 90,其实就是一个很好的提醒。

那不只是一堆卖不完的衣服。

更像是一个传统 Merchandising Model 留下来的 Forecast Error Report。

在一个资讯越来越即时的年代,企业真正应该缩短的,也许已经不只是 Production Lead Time。

而是从「我知道了」到「我可以改变决定」之间的时间。
