Apple 新 CEO 想砍的,不只是成本,是距离

Less than a month after John Ternus became Apple's CEO on 1 September, the first move was cuts: director-level engineering program managers told to find other roles, layoffs in Siri, Vision Pro and AI teams, a shelved plan to replace about 5,000 AppleCare staff with AI agents, flat headcount and tighter budgets for 2027, even no plus-ones at the holiday party. Yet Apple had just posted US$109.4 billion in quarterly revenue, up 16 percent, its best June quarter ever. As companies grow, decision latency rarely appears on the P&L. Information gets tidied at each layer until sometimes the truth is tidied away too. BilaBila Mart's Jing, with more than 150 stores, told me her biggest worry is one day not knowing what customers want. Bureaucracy grows without anyone doing wrong: a process here, an approval there. In the AI era, if technology is ten times faster but approvals haven't changed in ten years, what slows a company down is no longer technology but organisation. Even Apple is changing.

硬件工程部门约半打 director 级 Engineering Program Managers,被要求在几个星期内找到 Apple 内部其他职位,否则今年稍后可能离开。

Siri、Vision Pro、AI software engineering 等团队也出现裁员。

Apple 原本甚至研究过裁掉大约 5,000 名 AppleCare support employees,让 AI agents 接手部分工作,不过计划目前暂时搁置。

来到 2027 年 planning,budget 开始收紧,headcount 预计维持 flat,marketing spending 削减,连 company holiday party 的 plus-one 都取消了。

另一边,Ternus 也希望打破 Apple 长期以来 spring / fall 的产品发布节奏,让新品全年更频密推出。

基本上,上任后做的事情都指向同一个方向:

砍人、削减开支、加快速度。

为什么最赚钱的公司,先开始减?

有趣的是,这不是一家经营困难的公司。

Apple 2026 财年第三季单季 revenue US$109.4 billion,同比增长 16%,gross margin 50.1%,还是历史上最好的 June quarter。

全球最赚钱的公司之一,新 CEO 上任不是先谈 expansion,反而先开始减。

为什么?

看回 Bloomberg 的报道,我觉得 John Ternus 真正想 cut 的,可能不只是 cost,而是 distance。

Engineer 和 decision maker 之间的 distance,frontline 和 management 之间的 distance,还有发现问题到真正有人可以做决定之间的 distance。

报道提到,他希望减少部分 middle management layers,让 engineers 更直接接近 senior executives,也希望用更少的人完成更多事情,再利用 AI 加快 product development 和 automate 一部分工作。

很少出现在 P&L 的成本

公司大了以后,有一个成本其实很少出现在 P&L,就是 decision latency。

公司小时候,customer complain,founder 很快就知道;product 有问题,warehouse 一个 WhatsApp 当天就可以处理;ads 跑不好,晚上看 numbers,第二天就换。

公司越来越大以后,frontline 告诉 supervisor,supervisor 告诉 manager,manager 再整理给 Head,过后开 meeting、做 report、再进 management meeting。最后真正去到可以 say yes or no 的人那里,可能已经几个星期。

更危险的是,information 每经过一层,都会被整理一次。

整理一次,noise 少一点。但整理太多次,有时候连 truth 都一起被整理掉了。

最近我刚好跟 BilaBila Mart 的 CEO Jing 有一点交流。他们已经开了超过 150 家便利店,谈到她现在最担心什么,她讲了一句让我印象很深的话:

她担心有一天,自己不知道 customer 到底要什么。

我觉得一个 founder 做到这个规模之后,还会担心这件事情,非常难得。

公司小的时候,我们每天都在 customer 身边。公司大了以后,我们开始管理「管理 customer 的人」,再大一点,就变成管理「管理那些管理 customer 的人的人」。

最后 CEO 每天看到的东西越来越完整:dashboard、PowerPoint、KPI、weekly report,numbers 越来越多,但 customer 反而可能越来越远。

这就是 bureaucracy 很可怕的地方。

它不一定是因为大家懒。很多时候每个人都很努力,每一个 process 当初也都有理由存在。

只是公司每成长一次,就加一个 process;出过一次问题,就加一个 approval;部门变大,就加一个 manager;再出一次问题,再加一个 SOP。

没有任何一个人做错什么,但整个 organization 就这样一层一层慢下来。

AI 时代,慢的是组织

AI 时代的速度已经完全不一样。

以前一个 product cycle 可以一年,现在 competitor 几个星期已经推出一个新 feature。以前可能需要十个人整理、分析、report 的东西,未来 AI 几个小时就可以完成。

如果 technology 已经快了十倍,但 approval structure 还是十年前那一套,最后拖慢公司的可能已经不是 technology。而是 organization。

回看 Apple 这次改革,一家全球最赚钱的公司,都开始重新检查自己的组织:哪些 layer 可以少一点,哪些 decision 可以快一点,哪些事情可以让 frontline 更接近真正做决定的人。

连 Apple 都在改。

如果一家公司已经开始变慢、离 customer 越来越远,却还觉得「现在这样也没什么问题」,那真正的问题,可能已经不是要不要改。
