At NEXEA's DisruptInvest Summit I heard mentor Alan share stories from his early days as a founder, and I wanted to write them down. Asked how he expanded into Southeast Asia, his answer was simple: respect the local culture. What moved me was his method. Not big ad spend, not launch events. On landing in a new city, he hired a taxi for a whole day. Day one, he walked the financial district, watching the buildings, the pace and the foot traffic, then wrote everything down at the hotel that night. Day two, he went into each office building and checked, floor by floor, which companies were there. Back at the hotel, he and his co-founders analysed the city's business structure and judged whether the market was big enough and worth entering. Starting a company is often not about slides and models, but about getting your feet in the mud to smell the market. He once sent Malaysians to lead new markets, and it didn't work well. So he changed strategy: hire a local as country manager and give them 25% equity, because in the early stage you need founder mode, not someone reporting KPIs. Asked what he would tell himself 20 years ago, he said: enjoy it. He has forgotten the prime moments, but remembers every hard stretch, every failed attempt and every late night spent looking for a solution.

今天参加了 NEXEA 的 DisruptInvest Summit,听到 mentor Alan 分享他早期创业的故事,心里有些触动,想记下来。

主持人问他,当初是怎么拓展东南亚市场的。

他答得很简单:尊重当地文化。

但真正打动我的是他接下来的方法论。不是砸钱投广告,不是办发布会,而是:

一落地,先包一辆计程车,跑一整天。

第一天逛 financial district,看建筑、看节奏、看人流。

晚上回酒店,把观察到的东西全写下来。

第二天再去每一栋办公楼,逐层看入驻什么公司。

回到酒店,和几位 co-founder 一起分析这个城市的商业结构,评估市场大不大、值不值得做。

这种「土法炼钢」的方式特别实在。

创业很多时候,不是做 slide、跑 model,而是要脚踩泥土地去嗅市场的味道。

他说曾经派马来西亚人去做新市场的负责人,效果不好。

后来换策略:直接请当地人当 country manager,给 25% 的股权。

他答得很直接:我招的是 entrepreneur,不是 manager。

因为在一开始开拓市场的阶段,需要的是「founder mode」,那种愿意全身投入、承担风险、开疆拓土的精神。不是「汇报 KPI」的那种执行者。

最后主持人问他:「如果能回到 20 年前,你会对当时的自己说什么?」

Alan 想了一下,说:「会叫他好好享受。」

他说自己已经忘了那些辉煌的 Prime Moment,但他清楚记得每一个困难的阶段、失败的尝试、熬夜想解决方案的日子。

真正留在创业者心里的,不是高潮时刻,而是熬过去的低谷。
