从实体零售到电商:一些我学到的事

From 2014 to 2017 I ran 13 physical retail stores. I stood in the shops almost every day to feel what customers and staff needed, read many books, took many courses, and fell for using e-commerce thinking and data to analyse how customers moved through a store: which counter they see first, what to put there, how to liven up quiet corners. Every square foot was money. Yet however much I rearranged, I closed the last store in December 2017. In 2018 and 2019, e-commerce took off in Malaysia. With no money, my wife and I bought stock at wholesale markets and took orders through social media. A team of three, me, my wife and an auntie, did 100k in sales in a month. A physical store needed 500k upfront, about 30k a month to run, and made at most 70 to 80k a month. That's when I saw that no shelf moves or promotions could fundamentally fix a store's sales, because they didn't solve the customer's pain. E-commerce took off because many areas couldn't buy clothes; our biggest customers were on the east coast. Today e-commerce is everyday life and our biggest market is the Klang Valley. Recently I hit a ceiling again and caught myself staring at CTR, conversion and funnels. Data is a rear-view mirror; the customer's need holds the steering wheel. Traffic is only the pipe; the water source is the customer's reason to open her wallet. Get people's hearts right and the numbers follow.

那时我看了很多书、上了很多课,迷上了用电商的思维和数据化的方法来分析顾客的进店习惯。
比如,顾客习惯从左边进来,第一眼看到的柜台应该放什么?毛利高的?爆款?还是促销品?
又比如,哪个区域人流少?要不要搞些活动,把气氛带起来?
在我的理念里,店里每一平方尺都是钱,每个位置都要用到最好。
可惜,不管我怎么换位、怎么调整,最后还是在 2017 年 12 月关掉了最后一间店。
电商带来的冲击
2018 到 2019 年,马来西亚的电商开始崛起。那时没钱,我和太太就去批发城拿现货,通过社交媒体接单。
团队只有三个人:我、太太和一位阿姨。没想到,靠这些现货,一个月就做了 100k 销售额。
当时我很震惊。开一间实体店,要先投 50 万 Capex,一个月 2 万租金,2-3 个员工薪资 1 万,大概 3 万 Opex,一个月最多也只是 7-8 万营业额。
而电商,三个人、拍照、回复顾客、下单、打包,就能做 10 万。
那时我才发现一个关键点:实体零售怎么换货架、做促销,都没办法根本性提升业绩,因为没有解决「顾客的痛点」。
当年电商为什么能起飞?
其实电商并不是突然爆发,而是因为电商解决了顾客的核心问题。
很多地区买不到衣服,线上购物成了唯一的选择。那时我们的最大用户群在东海岸。
但今天不一样了,电商已成日常,我们最大的用户群在雪隆。
回到最本质的问题
最近生意又遇到瓶颈,我发现自己又回到了当年的状态:盯着各种电商数据,企图在数字的起伏里找到答案。
CTR、Conversion、流量漏斗,这些当然是工具,但它们从来不是起点。
数据是后视镜,能告诉你过去发生了什么,却不能替你开车。真正握着方向盘的,是顾客的需求。
很多人把电商当成流量生意,但流量只是水管,真正的水源是顾客愿意为你打开钱包的理由。
这个理由,不会藏在表格里,而是藏在顾客的日常:她今天为什么买?她明天会不会回来?
如果你的商品、服务、甚至整个体验,没有让她的问题得到解决,那所有的数据优化都是临时的兴奋剂,不可能长久。
生意的核心,始终是人心
人心对了,数据自然好看;人心不在,再漂亮的报表也只是幻影。
很多创业者,包括现在的我,都会陷入「调货架」「调广告」「调价格」的循环里,以为这样就能突破瓶颈。
但真正的突破,往往来自一次深入的对话、一双认真倾听的耳朵,或者一次真心的解决方案。
市场会变、渠道会变、工具会变,但顾客始终是那个活生生的人。
理解她、尊重她、为她解决问题。这是过去我在实体零售的教训,也同时提醒正在经营企业的自己。
