创业不是寻找一个原因

I read an essay by W. Daniel Hillis, the American computer scientist, Applied Minds co-founder and author of The Pattern on the Stone, arguing that the idea of cause and effect should be retired. He doesn't mean causality is useless: in engineering and machines, input leads to output and things can be designed and predicted. The problem is that humans force everything into cause and effect. When business is good or bad, when we're ill, when a company struggles, we look for the one step that went wrong. I used to do this in post-mortems: if I hadn't made that decision, spent that much on ads, held that much stock, or pivoted earlier, would things be different? After some years I found this thinking traps you, because a company isn't A causing B. Ads affect sales, sales affect cash flow, cash flow affects stock, stock affects product choice, product choice affects live-stream conversion, and weaker conversion makes ads less efficient. When the system enters a negative loop, every problem amplifies another, and what looks like an ad problem may be inventory, cash, product, platform and team all stuck together. That's why a guru's single tactic rarely fixes things. A useful review isn't about torturing yourself with what-ifs, but seeing the pattern: which variables affect each other, and whether you're in a positive or negative loop. Running a business isn't finding a cause. It's adjusting variables in a complex system until the whole thing runs again.

今天看到一本书,里面有一篇文章谈「因果关系」,我觉得很有意思。

作者是 W. Daniel Hillis,一位美国电脑科学家,也是 Applied Minds 的共同创办人。他写过一本书叫 The Pattern on the Stone,主要是用很简单的方式,解释电脑、系统和复杂世界背后的运作逻辑。

在这篇文章里面,他提出一个很大胆的看法:

「因果关系」这个观念,应该被淘汰。

当然,他不是说因果完全没有用。

在工程、电脑、机器的世界里,因果关系是很好用的。你输入什么,系统输出什么;你按一个按钮,机器就做一个动作。这种世界比较容易被设计、被控制、被预测。

可是问题是,人类太喜欢把所有事情都套进因果关系里面。

生意好了,我们会找一个原因。 生意不好,我们也会找一个原因。 身体不舒服,我们去看医生,也是在找到底是哪一个原因导致问题。 公司出问题,我们也很自然会问:到底是哪一步做错了?

如果当时……

我以前复盘的时候,也很常犯这个错误。

我会一直想,如果当时我没有做那个决定,今天会不会不一样?如果那时候广告没有投那么多,现金流会不会比较好?如果那时候库存没有压那么深,公司会不会比较轻?如果那时候早一点转方向,今天会不会完全不同?

创业了一段时间后,我发现这种想法其实很容易困住自己。

因为很多事情不是简单的 A 导致 B。

尤其是公司、市场、现金流、平台、团队,这些东西根本不是一条直线。

以前销售不好,我会想是不是广告的问题。现金流紧,我会想是不是库存的问题。融资不顺,我会想是不是市场的问题。

后来才发现,很多时候不是单一问题。它们其实是一个系统。

公司是一个系统

广告影响销售,销售影响现金流,现金流影响库存,库存影响产品选择,产品选择又影响直播转化。转化不好,广告效率就变差;广告效率变差,现金流又更紧。

所以最后你会以为自己在解决一个问题,其实你面对的是一个互相影响的系统。

这也是为什么创业不能只是听一个 guru 讲一个技巧。技巧很多时候只解决局部,但公司真正难的地方,通常不是局部,而是整个系统的流动出了问题。

当系统进入负循环,每一个问题都会放大另一个问题。销售慢,现金流紧;现金流紧,就不敢补货;不敢补货,直播间没有好货;没有好货,转化更差;转化更差,广告更贵。到最后看起来好像是广告问题,其实背后可能是库存、现金流、产品、平台和团队全部一起卡住。

这几年最大的体会就是:创业不能只是每天找一个「错在哪里」的答案。

复盘当然重要,但复盘不是为了折磨自己,也不是每天问自己「如果当初怎样怎样」。真正有价值的复盘,不是一直追问问题从哪里开始,而是看懂背后的 pattern。看懂哪几个变量正在互相影响,看懂公司是进入正循环,还是负循环;很多时候,问题不是突然发生的,而是系统一步一步把它放大。

同时,生意不好,不一定是某一个人做错;销售下跌,不一定只是广告问题;融资慢,也不一定只是市场问题。

创业到最后,不是寻找一个原因。

创业是在一个复杂系统里面,不断调整变量,直到整个系统重新跑起来。
