Astro 的出路,不一定是做马来西亚版 Netflix

Astro's latest results made me reflect. It was once Malaysia's giant: if you watched TV at home, it was Astro. Today its share price has fallen to a few sen. Pay-TV is getting harder as Netflix, YouTube, TikTok, Disney+ and Apple TV fight for people's time, and each person now watches on their own phone. So does a traditional TV company have to become Netflix to survive? I looked at Foxtel in Australia, a pay-TV business much like Astro. Instead of bolting on one app, it split the company: Foxtel kept high-value households, Kayo Sports went after sports streaming, BINGE after entertainment, with Fox Sports making content, Foxtel Media selling ads and Hubbl aggregating streaming. By 2024, streaming subscribers were about 69 percent of a 4.776 million base, and DAZN bought Foxtel at an enterprise value of A$3.4 billion. It wasn't smooth, but sports became the core asset and the old business kept generating cash. It's much like the house-of-brands idea. For Astro, a more realistic path may be becoming Malaysia's strongest aggregator of local content, sports and home entertainment, with sooka for mobile-first sports fans, local Malay, Chinese and Indian content as a moat, and Astro Media for advertising. As a subscriber paying over RM100 a month and still seeing ads, I feel the problem: people used to pay because they had no choice. Now you have to give them a clear reason.

今天看到 Astro 最新财报,有点感慨。

这家公司以前是马来西亚超级大佬。以前家里要看电视,基本上就是 Astro。结果现在股票从以前最高接近 RM2,跌到只剩下 6 分左右。

当然,broadcasting、pay-TV、传统电视这些行业,肯定越来越难做。

以前内容是稀缺的,谁掌握频道,谁就掌握用户。可是现在 Netflix、YouTube、TikTok、Disney+、Apple TV,全部都在抢用户时间。

以前一家人坐在电视机前看节目。现在每个人一架手机,自己看自己的东西。

所以问题来了。

传统电视公司还有没有机会翻身?是不是一定要做一个 Netflix,或者 Apple TV,才是唯一出路?

Foxtel 没有只做一个 app

我就去查了一下,看到一个很接近 Astro,而且算是比较成功的案例,叫 Foxtel。

Foxtel 是澳洲公司,以前也是传统 pay-TV,模式跟 Astro 很像。Decoder、频道、sports、movie、家庭娱乐。它一样面对 streaming 冲击,也一样面对年轻人不再看传统电视的问题。

但 Foxtel 很值得研究,因为它不是「传统电视公司做一个 app」这么简单。

它做的是重新拆分整个公司。

Foxtel 继续服务原本的高价值家庭用户,同时另外做了 Kayo Sports,专门打 sports streaming;做了 BINGE,专门打 entertainment;还有 Fox Sports 做内容,Foxtel Media 做广告,Hubbl 做 streaming aggregation。

这个做法很有意思。

它不是把所有东西塞进一个 app,然后跟 Netflix 硬碰硬。而是把不同用户、不同场景、不同消费理由拆开来做。

更重要的是,它的数据真的有跑出来。

2021 年,Foxtel total subscribers 去到 4.019 million,付费 streaming subscribers 年增长 155%。Kayo Sports 超过 1 million subscribers,BINGE 也做到 827k subscribers。

到了 2024 年,Foxtel total subscribers 去到 4.776 million,其中 streaming subscribers 已经有 3.305 million,占整个 subscriber base 大概 69%。

很多传统电视公司不是没有 app,而是 app 太小,根本 offset 不到旧业务下跌。Foxtel 至少做到一点:旧的 broadcast 用户在跌,但新的 streaming 用户已经够大,开始变成主要增长引擎。

2025 Q1,它的 revenue 还增长 3%,streaming revenue 已经占 subscription revenue 34%。最后 DAZN 还用 A$3.4 billion enterprise value 收购 Foxtel,大概超过 FY2024 EBITDA 的 7 倍。

这也证明市场不是完全不给传统电视公司价值,而是看你有没有能力把旧资产,重新变成新的平台价值。

当然 Foxtel 也不是一路很顺。

它也面对传统用户下滑、Netflix 冲击、sports rights 成本高、债务和 refinancing 压力。只是它后来做了几个关键选择:把 sports 变成核心资产,把 Kayo 和 BINGE 拆出来,旧业务继续收 cash flow,新业务用新的品牌和新的方式去跑。

其实这个跟我之前一直讲的 house of brands 很像。

不是一个品牌什么都做,而是一个集团下面,每一个品牌都有很清楚的角色。不同品牌,服务不同用户,不同场景,不同消费理由。

Astro 可以怎样做?

这点对 Astro 很有启发。

Astro 的出路,不一定是做一个「马来西亚版 Netflix」。这个方向太贵了,也很难赢全球平台。

Astro 更实际的机会,可能是成为马来西亚最强的 local content、sports、home entertainment aggregator。

Astro 继续服务原本的家庭用户。 sooka 更清楚地打 sports 和 mobile-first 用户。 本地 Malay、Chinese、Indian 内容,变成 Netflix 很难复制的护城河。 Astro Media 可以做广告、SME marketing,甚至 retail media。 Broadband bundle 可以变成家庭娱乐入口。

重点不是做一个 app。

重点是重新理解,用户今天为什么还愿意付钱。

以前用户买 Astro,是因为没有选择。 今天用户愿意付钱,是因为你要给他一个很清楚的理由。

Sports 是理由。 本地内容是理由。 Live event 是理由。 方便整合所有 streaming platform,也是理由。

讲到这里,其实我自己也是 Astro 的用户。

但老实说,每个月付百多块,结果打开来看还要看广告,这个体验真的会让人很头痛。

我觉得 Astro 的问题不是没有用户,也不是没有品牌。真正的问题是,用户今天对「付费内容」的期待已经变了。

以前我们付钱,是因为没有选择。 现在我们付钱,是因为你要给我更好的体验,更清楚的价值。

传统电视不是完全没有未来。

只是不能再用以前的包装,去卖给今天的用户。
