春江水暖鸭先知:低潮期,先活下来

As a business that faces consumers directly, we felt trade slowing as early as last September, kept trying new directions, and only saw some improvement early this year. Lately many friends and peers ask how business is. Worse than the last two years, but still getting by. What we see: wholesalers in the local Malay-wear market have been coming to us to clear stock since March, some saying they'll stop after Raya, some unable to pay wages, because seasonal Malay clothing unsold by the fasting month waits a year. Offline retail is tough too; one mall was running five different fairs at once, splitting already thin traffic. Online is no better: everyone moved there, so competition is fiercer, ad costs have surged and conversion is harder. Guangzhou's raw-material market was nearly empty, with materials at 30 to 40 percent of price, few orders since the new year, and factories afraid to set targets. I asked a mentor who lived through the 1997 Asian financial crisis. He called this minor and said: survive first. Go through every expense, cut what's unnecessary, accept lower sales but protect the ability to generate cash, and break problems into separate pieces to solve one by one. Veterans say it may last a year or two, but markets move in cycles, and feeling winter's cold means spring isn't far.

作为直接面对消费者的企业,我们其实早在去年 9 月就察觉到生意不像往年那样顺利,公司也从那时起不断尝试各种新方向,直到今年初才逐渐看到一点起色。
但这几个星期,越来越多朋友和同行来问我:“你们生意还好吗?”
你要说很好吗?跟去年或前年比,确实不如预期。
你要说很差吗?其实也还过得去。
想借这个机会,分享一些我们观察到的行业现状:
本地批发与马来市场
从 3 月开始,就陆续有批发城的同行来找我们“吃货”(清库存),不少人坦言:“Raya 过后就不打算做了。”
马来服饰是典型的季节性产品,如果在斋戒月都卖不完,基本上只能等明年了。
有些商家甚至告诉我们,已经发不起工资了。
线下零售也不乐观
人潮虽然回来,但商场也在想办法赚钱。最夸张的是我们看到某商场里竟然有 5 个不同的 Fair 同时进行。
门店生意已经吃力,还要和这么多 Fair 分流,结果是“僧多粥少”,两边都不好做。
线上也没有更好
线下不行,大家都转战线上。结果是竞争更激烈,平台流量被瓜分,广告费用飙升,转化却更难做。
其他国家呢?情况一样
我们最近去了一趟广州的原材料市场,本以为会很热闹,结果却人烟稀少。
多数材料都在清仓促销,打了三折、四折的比比皆是。商家说,从过年到现在,几乎没接什么订单。
由于是季节性材料,再过一个月就要进秋冬了,春夏产品还剩一大堆,只能尽快降价出货。
对于未来,他们也说:“看不清。”
工厂更加保守——只要有工开就好,根本不敢给下一季设目标。
低潮期,怎么办?
我这个人,遇到问题喜欢问人。
很幸运地,我有一位 mentor,曾经历过 97 年亚洲金融风暴。
他说:“现在这点事算小儿科。”
我这些“没见过世面”的焦虑,在他看来只是人生中的小插曲。
他给了我一个很务实的建议:
“先活下来。”
- 打开公司财务,每一项支出都过一遍。
- 不必要的开销,砍掉。
- 能省的,就省下来。
- 允许生意下滑,但造血能力必须保住。
他告诉我:“心态很重要,别把所有问题一次看完,那只会让你更加焦虑。把每个问题拆开,当成一个独立事件,一件一件解决。”
身边几位在商场几十年的大佬都告诉我,现在还不是最糟糕的时候,这样的状况有可能会持续一两年。
但是他们几十年经验告诉他们,市场不会永远都好,但也不会永远都差。关键在于把它当作一个周期来看,调整好心态,稳住节奏。毕竟当我们感受到冬天的寒意,也正是春天不远的讯号。
